Virtual CFO Services in Pimpri Chinchwad: How PCMC MSME Manufacturers Can Scale Up with Confidence
Growth Is Not the Problem. Financing It Is.
Most MSME manufacturers in Bhosari, Chinchwad, Chakan and Talegaon do not struggle to win orders. They struggle to fund them, price them correctly and keep control as volumes rise.
The typical pattern is familiar: turnover doubles, the bank limit is fully used, the promoter still signs every cheque, and true profit is known only after the audit. The shop floor has scaled. The finance function has not.
This article helps you check where your business stands, and what to look for in a Virtual CFO if you decide you need one.
Self-Check: 10 Signs Your Finance Function Is Lagging
Count how many of these apply to your business today.
# | Warning sign | What it is quietly costing you | What good looks like |
|---|---|---|---|
1 | Profit is known only after the year-end audit | Decisions made on guesswork for 12 months | Monthly MIS within 10–15 days of month-end |
2 | Cash credit limit fully used most of the month | No buffer for a steel price rise or a delayed payment | Weekly cash forecast for the next 13 weeks |
3 | You do not know the margin on each part number | Loss-making parts supplied for years, worsened by annual price-downs | Part-wise and customer-wise costing, reviewed quarterly |
4 | Debtors beyond 90 days are rising | Interest on money customers owe you | Customer-wise ageing and a collection calendar |
5 | Steel price increases reach your customer months later | Margin lost in every lag period | A tracked pass-through clause and claim process |
6 | Machines bought on a customer's verbal volume promise | EMIs continue when schedules drop | Payback and DSCR tested at 70% of promised volume |
7 | Bank renewal or enhancement is always a last-minute rush | Lower sanction, more collateral, delayed funds | CMA data and projections ready before the order starts |
8 | Payments to small suppliers often cross 45 days | Tax deduction deferred and GST credit at risk | Supplier ageing tracked against MSMED Act timelines |
9 | The promoter approves every purchase and payment | The owner becomes the bottleneck to growth | Written approval limits and budget owners |
10 | No plan for the next generation or structure | Disputes, tax leakage and loss of continuity | Documented structuring and succession roadmap |
Your score: 0–2 signs means your finance function is keeping pace. 3–5 signs means growth is outrunning control. 6 or more means the next large order could strain the business rather than strengthen it.
What a New OEM Order Really Costs in Cash
A profitable order can still drain cash. Consider a hypothetical machining unit growing from ₹12 crore to ₹20 crore on a new programme that needs a ₹4 crore VMC line (debtors 75 days, inventory 60 days, creditors 45 days, 25% bank margin).
Funding need | Total (₹ crore) | Bank (₹ crore) | Promoter's own funds (₹ crore) |
|---|---|---|---|
Additional working capital (net WC rises from 3.13 to 5.22) | 2.09 | 1.57 | 0.52 |
VMC line | 4.00 | 3.00 | 1.00 |
Total | 6.09 | 4.57 | 1.52 |
The promoter needs about ₹1.52 crore before the first part ships. Cutting debtor days from 75 to 60 alone would release about ₹0.82 crore (₹20 crore × 15/365). The question to ask is not "can we make it?" but "can we fund it?"
What to Look For in a Virtual CFO
A Virtual CFO is a part-time, outsourced finance leader, usually a Chartered Accountant, who does strategic CFO work without being on the payroll. The label means little; the deliverables mean everything.
Minimum deliverables to expect
Deliverable | Frequency | Answers the question |
|---|---|---|
MIS pack: P&L vs budget, cash, ageing, inventory | Monthly | Where do we stand? |
13-week cash flow forecast | Weekly or fortnightly | Can we pay salaries, GST and EMIs on time? |
Part-wise and customer-wise margin | Quarterly | Which orders make money? |
Capex and new-order appraisal | Before each decision | Should we take this order or buy this machine? |
CMA data and bank projections | Annually and before enhancement | Will the bank fund our growth? |
Review meeting with promoter | Monthly | What do we do next? |
Quick FAQs
Is a Virtual CFO different from my accountant? Yes. The accountant records what happened and files returns. A Virtual CFO uses that data to plan cash, pricing, funding and growth.
At what size does it make sense? Typically once turnover crosses ₹5 crore and decisions on capex, bank funding or new customers start carrying real risk.
Does a Virtual CFO replace a statutory CFO? No. Where Section 203 of the Companies Act, 2013 requires a whole-time CFO (listed companies and public companies with paid-up capital of ₹10 crore or more), that appointment is still needed.
My customer pays late. What are my rights? A Udyam-registered micro or small enterprise can claim interest under Section 16 of the MSMED Act, 2006 and approach the MSE Facilitation Council under Section 18.
Will growth cost me MSME benefits? On upward reclassification, non-tax benefits continue for three years (Ministry of MSME Notification S.O. 4926(E) dated 18 October 2022).
The Takeaway
PCMC's manufacturers have built their name on precision and delivery. The next stage of growth will be won or lost on cash, costing and control.
If your self-check score is three or more, fix the finance function before you accept the next large order. Start with three things: a monthly MIS, a 13-week cash forecast and part-wise costing for your top customers.
